This checklist is for you if you’re sourcing tencel blends—especially for cut-and-sew basics like men’s polo shirts or women’s knit tops—and you need a process that prevents the kind of screw-ups that cost you money and client trust. It covers five steps I run before approving any order for a Canadian retailer.
Step 1: Lock Down the Exact Fiber Percentage (and Don’t Guess)
I only believed this was critical after ignoring it once. The mistake? A $3,200 order of men’s polo shirts that we marketed as “cotton-tencel.” The client expected a 50/50 blend based on our sample. I had approved an order that read “60% cotton, 40% tencel” on the tech pack—but the actual fabric we sourced turned out to be 70/30.
We caught it during the wash test. The hand feel was different—stiffer, less drape. The client rejected the shipment. We had to re-source at rush rates, costing us an extra $600 in air freight and a 5-day delay to the store’s seasonal launch.
Now, I have a rule: never approve a bulk order until the mill provides a signed spec sheet with exact fiber % by weight. For tencel blends, the difference between 40% and 50% changes the garment’s softness and moisture management noticeably.
Step 2: Check the Weave Construction Against Your End Use
Here’s one a lot of people overlook. For a tablecloth polyester order, weave structure is critical for stain resistance and drape. But for apparel like tencel polo shirts, it’s just as important.
I once sourced a “tencel lyocell jersey” that was actually a single-knit with a very open structure. The sample felt amazing. But after three washes, the pilling was visible along the collar and hem seams. The retailer—a mid-tier Canadian chain—saw the returns spike. They sent photos, and I had to explain to my boss that we’d chosen the wrong knit structure for a garment that would go through industrial laundry cycles.
My checklist now includes a row for “knit structure match to end-use”. For polo shirts: pique or interlock is standard. For yoga pants: double-knit or interlock for recovery. If you’re doing a microfiber sponge product, that’s a different conversation entirely—but for apparel, don’t assume a fabric label tells you everything.
Step 3: Validate the Dye Lot and Color Consistency (Set a Visual Standard)
I saved $180 once by skipping the approval dye-lot strike-off. The “cheaper” option was to trust the mill’s “standard color” claim. The result? I ended up spending $400 on a rush re-dye when the production roll came in three shades lighter than the approved sample. Net loss: $220, plus a week of production delay.
This is especially tricky with tencel because the fiber absorbs dye differently than cotton or polyester. If you’re blending it with cotton for that Canadian polo shirt line, you need to see a lab dip or strike-off under controlled lighting (D65, 6500K). My rule: get a physical strike-off against a Pantone reference, and keep the reference in a sealed bag in your office. Don’t rely on a PDF or a monitor.
Step 4: Verify the Care Label Claims (Don’t Assume “Machine Washable”)
The biggest headache I had in Q1 2024 was a batch of vetement tencel (basically a knit top) that we labeled as “machine wash cold, tumble dry low.” After three washes, the garment shrank 6%. The retailer’s customer service team was getting complaints. We had to issue a partial credit to cover the return rate. The total? About $1,200 in lost margin plus a hit to our vendor rating with the chain.
What I learned: Tencel lyocell and modal both have different shrinkage properties than cotton. A standard care label assumption for cotton doesn’t apply. You need to run a shrinkage test on your actual production fabric—not the sample. We now have a standard in-house wash test protocol: 5 cycles, air dry, measure length and width shrinkage. If it exceeds 3%, we adjust the cutting pattern or change the care instruction to “dry clean” or “line dry.”
Step 5: Check the Sustainability Claims Against What You Can Actually Say
Per FTC guidelines (ftc.gov), environmental claims like “sustainable” or “eco-friendly” must be substantiated with specific evidence. For Tencel, the brand itself has a closed-loop production process. But you can’t just say “this polo is eco-friendly” without qualification.
I nearly made this mistake. We were going to put “100% biodegradable” on a hangtag for a tencel-cotton blend. The mill confirmed it. But then I looked at the FTC Green Guides: a product claimed as “biodegradable” must fully decompose in a reasonable time in a standard landfill environment. The reality is that a cotton-tencel blend with synthetic thread and buttons will not meet that standard. We changed the label to “made with Tencel lyocell, produced in a closed-loop process.” That’s accurate and defensible.
Bonus: One Thing People Forget About Rayon and Sensitive Skin
Someone asked me once: “Is rayon good for sensitive skin?” The short answer is: it depends on the process. Generic rayon (viscose) can have chemical residues from the manufacturing process. But Tencel lyocell—because of its closed-loop solvent system—tends to be very low-residue. I’ve had customers with eczema specifically request Tencel sheets and apparel. So if you’re in the vetement tencel space, leading with “hypoallergenic” is valid if you have the test data to back it up. But don’t lump all rayon together.
Common Mistakes to Watch For
- Assuming one test wash equals production quality. I did that. The sample passed. The production run had a different dye lot and shrank more. Run at least three wash cycles on production fabric.
- Not checking the blend % on the mill’s invoice. One batch of “tencel modal” came through as 100% modal with a trace of lyocell. The mill “corrected” the label but didn’t tell us. We caught it by the weight per square meter being off.
- Skipping the care label audit. Many mills will print “professional dry clean only” as a default because it’s safer. That kills your retail sell-through. Push for a realistic care instruction based on actual test data.
- Not documenting the color standard. If you don’t have a physical reference sealed in a bag, you have no way to prove the shade is off. I lost a $2,800 order to a dispute because the mill’s “standard” was a digital photo.
Bottom line: I’ve made these mistakes so you don’t have to. This checklist has caught 14 potential errors for our team in the past 18 months. Run it before every Tencel blend order, and you’ll save yourself some expensive lessons.
